How to hire a growth marketer

Canva is rapidly growing and we are hiring a growth marketer. Over the last several months, I’ve also advised two other startups who are just establishing their growth teams. One of them now has 5 growth team members and scaling it out (the other one is working on its org chart).
I now find myself having to explain to various people what makes a good growth marketer so I thought a post is in order. Here are my thoughts:
First, a growth marketer needs to have a T-shaped skill set. It looks like this:

That is you need to know how to do many things, with deep knowledge in two to three areas. Awesome if you have more.
There are many benefits to this skill set, explained in the article I linked to above, but the primary reason you need this skill set is because startups often haven’t yet figured out how to grow. And so unlike corporates, you need to do a lot of exploration and discovery.
And you need to do this personally. How do you do that if you don’t even know what’s out there?
And this brings me to my second point: you need to have experience in a startup.
I’ve viewed the resumes of lots of director-level people who looks like they would be an awesome recruit, but what they lack is experience in a startup. And by startup, I don’t mean “tech company”. I don’t care if you’ve been a director at Twitter starting last year – that’s not a startup. If anything, Twitter is a conglomerate.
A startup is small – usually less than 30 people. You have a small budget to play with and they are looking to get a 1000% ROI from that spend, not a 10% ROI. Every dollar you spend needs to be attributed to some sort of return. You run small experiments to find out what’s working and what’s not. Sometimes you don’t even have enough sample to run an experiment – what do you do then?
This is the discovery and building phase of a startup.
Working in this phase requires a different mindset when compared to working for Twitter after it has 300m users. A 300m active, engaged user base and a brand that’s known globally is a luxury – and people who join companies like Twitter after it’s already huge are born into luxury.
That is not to say you shouldn’t progress up the professional ladder to be a director or anything. It’s just that you need to at least have experience in the building phase.
But the really big problem with people who don’t have experience in this startup phase is that their resume often look like they have a T-shaped skill set when what they really meant is that they’ve managed a T-shaped skill set team. That’s not the same.
And you can see this when they start to talk about hiring agencies to do X. And recruiting an additional person(s) to do Y.
But how do you effectively manage when you have no idea how to do the stuff the people you’re managing is doing?
And that’s my third point:  growth marketers do. They don’t just manage – a disease I find common in the upper rung of corporates and agencies.
The last BIG thing about growth marketers is that they’ve achieved. Having decades of experience doing stuff without a single achievement that can be directly attributed to you is a huge red flag for me – I’d much prefer graduates right out of uni without all the professional baggage (I find it harder to untrain people of bad habits than it is to train people for new skills).
Doing stuff: “I have 10 years experience managing a team of 10 SEOs in a bank.” Achieving stuff is: “I grew SEO from 0 to 1 million visits in 12 months.”
Here’s where you need to be really careful. See, many people say they’ve achieved many great things when what they meant is that their teams have achieved those things. Because if that’s the case, I’d much rather hire their teams, not them.
And not only do they, personally, have to have achieved stuff, they have to have done it multiple times in multiple roles. Consistency is one of the key differentiators between luck vs skill. Random people go viral on YouTube just about every day. Being able to do it again and again… that’s much rarer. And one of the biggest challenges you’ll face as you build your growth team is to differentiate those who ride the wave and those who create it.
So what do you do with people who’ve only achieved great things once? Well, feel free to hire them. But never in a senior role.
That’s really it.
Now if I sound anti-management, know that I’m not. I AM, however, anti-bad-management. It kills me when I see someone who really has no idea what he/she is doing managing some large enterprise’s SEO/SEM/Content/Social/Email/etc – and not acknowledging that their environment plays a bigger role in their success than their skills do.
I believe this combination of being multi-skilled, achievement and having done it from scratch is why founder-led companies outperform all others. The study showed that the second element of what they call the “Founder’s Mentality” is:
“…front line obsession — as the founder had. It shows up in a love of the details and a culture that makes heroes of those at the front line of the business and gives them power.”
The early team startup founders built must have shared the founder’s focus on doing – simply because there are no one else to help do stuff.
The early team must have also shared the third element of the Founder’s Mentality, which is “owner’s mindset” and defined as “whose essence is dialing up speed to act and taking personal responsibility for risk and for cost.” Because again, they have to. Each dollar is precious in the early days and because you have to get 1000% ROI, you have to take measured risks.
As the company grows, the early team members move up the ranks to management and they begin to hire specialists who do the actual work. That’s fine – the early team has achieved, they know how to evaluate the people they manage and most importantly, they can pass this mindset on to the people they manage.
The problem arises when the early team then leaves the company. Guess who will replace them?
You guessed right: professional managers who have years/decades of managing in various large enterprises. That person probably doesn’t actually know how to do SEO, but he/she is hired to manage SEOs.
And this is probably why SEOs in big companies have to wait months to implement any changes. 26.3% of them wait more than 2 years! Of course, SEO isn’t the only profession that have this problem in big companies. I suspect many professions find it just as long to make any changes.
When you report to someone who doesn’t know how to do what you do, the result is you having to explain and rely on influence instead of merit to get approval for everything you want done.
That doesn’t make sense to me.
As someone who advises various startups and other bigger companies, let me tell you that there is a big difference between how founders/early teams vs how professional CEOs/managers think. All the jobs I’ve had have been from interviews with founders. Most jobs I’ve been rejected from are when I interview with managers. All companies I’ve advised are because either founders or early growth teams seek me out. All companies who I’ve stopped advising happen when founders pass me off to managers.
You’ll notice all the requirements here relates to achievement.
What about culture fit? I believe diversity is more important than culture. If they’ve achieved great things consistently by coming from a different organizational culture, I want to learn from that – not drive them away.

Try to imagine this. When you're reading a story on the web or blog, you are given two choices. You can choose the next story based on your own choice. After selecting then you can continue reading the story. Shortly afterwards you will be presented back to the 2 other options. The next choice is up to you. Then you continue the story you are reading. After that you will be faced again with 2 choices. So onwards. The more stories you read so the more options you have taken.


If you feel curious then you can re-read the story by changing your selection. Then you will see a different story with the story that you have read previously. The question now is why is this so? Because the storyline will be varying according to your choice. 


I, as the author is planning to make tens of thousands of articles with millions of choices in it. With tens of thousands of articles then you like to see a show of your favorite series on TV for several years. The difference is while watching your favorite TV series, then you can not change the story. Meanwhile, if you read this story then you can alter the way the story according to your own choice.

You might say like this. Sounds like a book "choose your own adventure". Books I read when I was young.

Correctly. The idea is taken from there. But if you read through a book, the story is not so exciting. Due to the limited number of pages. When a child first you may already feel interesting. But if you re-read the book now then becomes no fun anymore because you don't get anything with the amount of 100-200 pages. 

Have you ever heard of game books?  When you were boy or girl, did you like reading game books? I think you've heard even happy to read it.

Income from my startup :
1. Ads. With millions of unique visitors, the price of the ads will be expensive.
2. Affiliate marketing. In addition to advertising, we are also able to put up some banner from affiliate marketing.
3. Contribution of the readers. If you have a million readers and every reader to pay one US dollar per year then you will get the income of one million US dollars per year. 
If you have a million readers and every reader to pay one US dollar per month then you will get as much revenue twelve million US dollars per year.

With the Wikipedia then people started to leave to read a book or books to seek knowledge about a subject or many subjects.

The same thing will happen. Read a story in a book or books to be abandoned. Read a story with millions of choices on the web or blog is far more interesting than reading a book or books. 

So what happens next? In 10-20 years ahead then read a story in a book to be abandoned. Otherwise my startup will grow and continue to develop into a new entertainment industry.

New entertainment industry, where I was a forerunner startup will continue to evolve. 
Therefore, in 10-20 years into the future, my startup will be earning hundreds of million USD annually.

If I do not get funding from investors then my story would still spread throughout the world. But with a longer time, Slow but sure.

So either I get funding from investors or not, the story that I wrote will remain spread throughout the world. Ha ... 7x

So don't worry, be happy.

My advice to you is you should think whether the data that I have provided to you makes sense or not .
If my data reasonable then immediately invest your funds as soon as possible.
